Plan the talk slide by slide: how many seconds each slide gets, how many words that is, and when you should be on it.
Word counts come from the slide text plus the speaker notes, so a deck that is mostly pictures relies on the notes. The plan is a budget, not a script.
Timing is an estimate: pauses, demos and questions are not in the numbers. Print the sheet and adjust after the first rehearsal.
